IMO Ayakashi failed because the MC wasn't that good of a protagonist, MC was always a pushover and nobody likes pushovers protagonists, I mean even Rito had more backbone than Matsuri and that's a low bar.
Then Suzu was the stereotypical "totally not lesbian please believe me!" love interest of the MC. Author wasn't sure if he wanted to keep it a male x female goal or go full yuri. Even to the end the author didn't know because he tried to keep his audience which in turn was a turn off.

How did it "fail"? It wasn't cancelled or anything, it ran its natural lifespan and the author ended it when they reached a suitable ending. It didn't sell as well as TLR, but it still moved respectable amounts of copies for an ecchi series.
